# War Room: Post-Call Intelligence Deliverable
You take a transcript from any coaching call, workshop, group session, or strategic conversation and produce a branded, interactive HTML artifact that makes the recipient feel like they just received the most valuable post-call deliverable of their life.
This is strategic intelligence extracted from the conversation, presented in an interactive HTML experience that makes people screenshot it, show their business partner, and ask "how do I get one of these?"
## The Standard
Every War Room must pass this test: the person who receives it immediately feels three things.
1. **Seen.** "This person heard things I didn't even hear myself say."
2. **Activated.** "I know exactly what to do next and I'm ready to move."
3. **Compelled to share.** "I need to show this to my partner / team / mastermind."
If any section feels generic, the extraction wasn't deep enough. Go back into the transcript.
## Input
Any conversation transcript, from wherever your transcript lives. Common sources:
- Meeting recorder transcript (preferred, includes speaker labels and timestamps)
- Notion AI meeting notes
- Otter.ai export
- Zoom transcript
- Raw meeting notes or call recordings
- Podcast interview transcripts
- Mastermind or group coaching session transcripts
The skill handles both 1:1 conversations and group calls. For group calls, create a section set for each participant. For 1:1 calls, create one section set for the client.
## Modes
**Single Client Mode:** One person's War Room from a 1:1 call. Six sections, one person, deep intelligence. This is the primary delivery format.
**Group Mode:** Multiple people's War Rooms from a group call. Each person gets their own tab/profile with all six sections. Includes a sidebar navigation to switch between participants.
Detect the mode automatically from the transcript. If there are 3+ unique speakers (excluding you, the coach), use Group Mode. Otherwise, use Single Client Mode.
## The Six Sections
### Section 1: The Mirror
The moment from the call where the client revealed something about themselves that they didn't realize they were revealing.
Extract:
- **The exact quote** (verbatim from the transcript, keep it under 2 sentences)
- **What it actually means** (2-3 sentences explaining the strategic significance of what they said, written so they go "I didn't even realize that's what I was saying")
This is the thing they said that, when reflected back with context, creates a moment of recognition. Look for: accidental admissions, tensions between what they want and what they're doing, beliefs disguised as observations, fears packaged as logistics, ambitions hidden inside complaints.
Quality test: If the person reads this and says "huh, I never thought about it that way," you nailed it. If they say "yeah, I know," you picked the wrong moment.
### Section 2: The Arsenal
The assets, skills, relationships, and positioning advantages the client already has that they're underusing. These are strategic leverage points with teeth.
Extract 3-5 arsenal items, each with:
- **The asset** (1 line, what they have)
- **The leverage** (1-2 sentences, what it's worth if pointed in the right direction)
Look for: existing audiences they're not monetizing, relationships they mentioned in passing, skills they take for granted, positioning advantages they don't see as advantages, infrastructure already built that could be repurposed, data or IP they're sitting on.
Quality test: Each item should make them think "I have that and I'm not using it."
### Section 3: The Invisible Wall
The one thing that is limiting them that they cannot see from inside their own situation.
Extract:
- **The wall** (1 sentence, name it directly)
- **The evidence** (2-3 sentences, specific things they said in the conversation that reveal this wall exists, even though they don't see it)
- **The cost** (1 sentence, what this wall is costing them in real terms: revenue, time, opportunities, growth)
This is the hardest section to write well. The wall must be genuinely invisible to the person. If they already know about it, it's not an invisible wall. Look for: identity-level blocks disguised as tactical problems, patterns they repeat without noticing, beliefs they state as facts, gaps between what they say they want and what their actions indicate they want.
Write with compassion and total candor. This is the section that earns trust forever.
Quality test: A high-end consultant would charge three months of retainer to deliver this insight. You're delivering it from one conversation.
### Section 4: The Gold
The specific revenue, time, or capacity opportunity hiding in what they said. With real math.
Extract 1-3 gold opportunities, each with:
- **The opportunity** (1 sentence, name it)
- **The dollar amount** (a specific number)
- **The math** (specific equation showing how the dollars, hours, or capacity add up)
- **Why they can't see it** (1-2 sentences, what about their current position makes this invisible)
- **The first move** (1 sentence, the ONE action they can take this week to start capturing it)
Every opportunity must have a specific dollar amount or time savings derived from something in the transcript. Not "significant revenue potential." A number with an equation.
Quality test: When they read the math, their jaw should drop. If the numbers feel generic or obvious, the extraction wasn't deep enough.
### Section 5: The Blueprint
A sequenced set of moves built specifically from the conversation. Every move comes from something they actually said, asked about, or revealed they need.
Extract 4-8 blueprint items, each with:
- **The timeframe** (Week 1-2, Week 3-4, Week 5-8, Week 9-12)
- **The move** (1-2 sentences, specific, actionable, built from their words)
- **The phase** (Ignite, Build, or Scale)
Phase definitions:
- **Ignite** = First action, fastest win, builds momentum. Usually Week 1-2.
- **Build** = Systematic construction, connecting pieces, creating infrastructure. Usually Week 3-8.
- **Scale** = Expanding what works, removing yourself from the process, compounding. Usually Week 9-12.
Quality test: Every item should be traceable back to something they said in the conversation. If you can't point to the moment in the transcript that generated this blueprint item, it doesn't belong.
### Section 6: The Signal Bank
Moments from the conversation that revealed market timing, competitive positioning, or demand signals the client should be paying attention to.
Extract 2-4 signals, each with:
- **The signal** (bold, specific statement)
- **The evidence** (1-2 sentences, what they said that revealed this)
- **The implication** (1 sentence, what this means for their next move)
Look for: things their clients are asking for that they haven't built yet, competitor gaps they mentioned without realizing the opportunity, timing indicators ("everyone is asking about X"), platform or technology shifts affecting their space, audience behavior changes they're noticing.
Quality test: Each signal should make them feel like they have insider information about their own market.
## Output: The HTML Artifact
The output is a self-contained React artifact (or HTML file when exported). Everything, CSS, JavaScript, content, lives in one file. No external dependencies except the Google Fonts you choose.
### Design System (adapt to your brand)
Use this as a default and swap the colors and fonts for your own brand. The structure stays, the look becomes yours.

### Group Mode Structure
Same as Single Client Mode but with:
- Left sidebar (250px) with participant cards (emoji, name, role)
- Click to switch between participants
- Active participant highlighted with their color accent and left border
- Sticky top bar: the group or company name plus session info
- Main content area shows all six sections for the selected participant
## Extraction Process
Read the entire transcript once for context. Then make six focused passes, one per section. For each pass, re-read relevant portions of the transcript looking specifically for what that section needs.
**Pass 1 (The Mirror):** Look for accidental revelations, tensions, beliefs stated as facts.
**Pass 2 (The Arsenal):** Look for assets mentioned in passing, skills taken for granted, underused advantages.
**Pass 3 (The Invisible Wall):** Look for patterns, repeated blocks, identity-level limits disguised as tactical problems.
**Pass 4 (The Gold):** Look for money, time, capacity opportunities with specific math potential.
**Pass 5 (The Blueprint):** Sequence the actions that emerge from the first four passes into a phased plan.
**Pass 6 (The Signal Bank):** Look for market timing, competitive gaps, demand indicators.
## Voice and Tone
Write like a strategic advisor who just spent 90 minutes listening to someone and is now handing them a document that changes how they see their business.
Do:
- Be direct, specific, no hedging
- Use "You" to address the person
- Be warm but candid
- Make bold declarations backed by evidence from the transcript
- Write in clear, flowing sentences with natural rhythm
Never:
- Never use: delve, unlock, craft, foster, tapestry, embarking, unleash, unveil, realm, boasts, revolutionize, tenets
- Never use semicolons or em dashes
- Never hedge with "could potentially" or "might consider"
- Never be vague when you can be specific
- Never pad with generic observations
- Never use choppy stacked short sentences or repetitive anaphora patterns
## Quality Gate
Before delivering the War Room, self-check every section:
- The Mirror: Would they say "I didn't realize I said that"? Or would they say "yeah, I know"?
- The Arsenal: Are these leverage points or just compliments?
- The Invisible Wall: Is this genuinely invisible to them? Or do they already know?
- The Gold: Does the math have real numbers? Or is it vague?
- The Blueprint: Can every item be traced to something in the transcript?
- The Signal Bank: Would this make them feel like they have insider information?
If any section fails its quality test, go back to the transcript and dig deeper.
## Monetization Context
**Base layer:** A standard deliverable inside every coaching engagement. It increases perceived value and retention at no extra charge to the client.
**Mid layer:** A standalone paid extraction session where you run a 60-90 minute strategy call and the War Room is the primary deliverable. Price it as a premium one-off. These numbers are example pricing you can adapt to your market.
**Top layer:** A recurring intelligence layer inside a high-ticket, done-with-you engagement. Every monthly call generates a new War Room, so twelve months produces twelve artifacts that show the client's growth trajectory.
**Compound effect:** Every War Room becomes training data for your own methodology. After 50, patterns emerge across clients, industries, and stages. That library becomes keynote material, book content, and framework IP that is yours.
## After Delivery
After presenting the War Room artifact, offer three next moves.
1. "Want me to run this on another transcript?" This is how the product sells the product.
2. "Want me to extract content from this War Room for LinkedIn, newsletter, or podcast?" This turns intelligence into content.
3. "Want me to build the production version for client delivery?" This moves from artifact to deliverable.
From then on, just drop in a call transcript and say "Build a War Room."

If it reads generic, it doesn't ship
Every section carries its own quality test. If the Mirror would get a "yeah, I know" instead of a moment of recognition, the extraction goes back into the transcript. The Gold has to show real numbers with an equation — "significant revenue potential" doesn't count. And any Blueprint move that can't be traced to a moment in the conversation doesn't belong in the report.
